The Problem
One of our clients was struggling with outdated systems that couldn’t keep up with the demand their brand had generated. Their ERP and Warehouse Management System (WMS) were no longer fit for purpose, which meant the team were wasting time on inefficient manual workarounds due to lacking critical functionality. The business had already embarked on a project to implement a new ERP system, but when Delafeld Partners were brought in, the situation was far from ideal. With the system due to go live in only four weeks, key functionality was incomplete, testing was behind schedule and the deployment needed to be replanned.
As the business was continuing to grow, there was an increasing pressure to integrate with a third-party logistics partner and get the programme back on track in just a few weeks.
The Solution
Delafeld Partners immediately conducted a full programme health check, uncovering major gaps in functionality, documentation, and testing. It was clear that a fresh approach was needed. We restructured the entire plan, bringing in a dedicated Project Manager to take control of delivery, enforce accountability and drive the programme forward.
We established clear governance, improving collaboration between the steering group, working teams and external partners. With a tight timeline, scope and requirements were locked down to prevent further delays. Our Project Manager also took on a hands-on role in change management, ensuring that internal stakeholders understood, supported and were ready for the transition.
Recognising capability gaps, we joined the existing system integrator with a specialist software development partner to provide much-needed expertise. A solution and data architect was brought in to ensure a smooth data migration to NetSuite while also upskilling the internal team to manage future improvements.
With rigorous testing and defect management, we were able to make sure that any remaining issues were identified and resolved quickly. As go-live approached, our team provided end-to-end support, not only overseeing the system launch but also managing change across multiple teams to ensure adoption and efficiency from day one.

The Transformation
- Fully restructured ERP programme
- Improved collaboration with 3rd Party Logistics partners
- Delivered operational efficiencies
- Implementation of a cross-portfolio digital roadmap
With Delafeld Partners’ intervention, the ERP implementation was successfully delivered. NetSuite went live on a solid foundation, allowing the business to improve operational efficiency, streamline processes, and integrate seamlessly with its third-party logistics partner.
The project didn’t just fix immediate issues—it positioned the company for scalable growth. The new governance framework ensured better control over future technology initiatives, while the upskilled internal team gained the confidence to manage ongoing system enhancements.
Having turned a failing project into a success story, we helped the business not only meet its immediate needs but also lay the groundwork for future digital transformation. We were delighted to step in at this critical time, ensuring technology became a driver of growth rather than a barrier to success.
